Here’s What Don Did
- Volume at his full-service had been declining for a decade, primarily because customers wanted to spend less on carwashing.
- Don addressed this trend by converting his wash to a flex serve to attract more customers with a lower priced exterior option.
- His wash now offers customers options ranging from a $3 exterior to a $30 full service wash. About 90% of his traffic volume is now made up of exterior customers.
- Don installed 3 SiteWatch XPTs as part of this conversion.
- All of Don’s customers pay for their washes at the XPT and load their vehicles onto the conveyor.
- At the end of the tunnel, exterior customers drive off or go to the free vacuums, while full-service customers have their vehicle interiors cleaned. Full service customers are identified by the barcodes on their XPT receipts.
- Delivering full-service interior cleaning at the end of the tunnel keeps traffic moving faster since exterior customers don’t have to wait for a full-service car to have its interior cleaned at the tunnel entrance.
- Although Don’s average ticket has fallen since this transition, he’s made up for this decline by attracting more customers – volume at his site has tripled since it became a flex serve wash.

How Don Lowered Labor Costs
- Increasing volume is only one of the ways that Don has made up for his lower dollars per vehicle. He also became more profitable by reducing labor costs as a flex serve.
- By having full service and flex serve customers pay at the XPT, Don was able to eliminate greeter positions. (As an added benefit, he believes that the XPTs are more effective at selling upgrades, since they provide customers with a more consistent, pressure-free experience.)
- Don also saves labor by having customers load themselves on the conveyor. A single tunnel entrance employee can now scan XPT barcodes to ensure that every customer receives the correct wash.
